Whether established business or new venture, we like to help shape a company's forward development with business architecture and management experience; driving for maximal momentum, but ensuring that all actions taken are seamlessly weaved into the company's unique fabric.

We accept tasks if we can add value by solving them in context or bridging different perspectives, for example:

  • We've managed both the business side - strategy, commercials and operations - and the realms of data & technology, and are passionate about keeping them aligned when developing either side.

Each business must find its own approach to quickly and continuously adjusting to changing markets and technical possibilities, while efficiently and consistently pursuing a business model that leverages its ideas, skills, assets and market momentum.

In our experience, convincing actions that truly drive a company forward usually arise from - and thus are naturally tailored to - its specific situation. To us, this advice by architect E. Saarinen also applies to developing a business forward - ensuring that all actions triggered will take roots in, and develop impact for, the company. While best practices and trending frameworks can be valuable building blocks, solving a task in context requires a custom-tailored approach.

We bring the experience and desire to understand your company's specific business architecture - e.g. the interplay between customer base & market, business model, commercial levers, team & organization, technical setup and data structures - and the entrepreneurial mindset to find implementable, commercially viable solutions that improve, not disturb the overall effectiveness of the company.

True Bearing ist owned and managed by Dr. Ingo Wieck. After completing a PhD in mathematics, including some algorithm-based research, Dr. Wieck has accumulated 13 years of professional and management experience from senior roles in strategy consulting, as group strategy director and as managing director of a (corporate) Start-Up.   

To ensure that our resources truly match the required range of experiences and capabilities on each accepted task, True Bearing does not maintain a fixed delivery team, but draws upon a network of experts and partners - which we coordinate seamlessly for you.

When navigating the oceans, directions on the map do not agree with those steered on the compass.

To translate between plan and reality, one had to account for both structural factors - such as the difference between geographic and magnetic north, or the compass' deviation by the ship's own metal parts - and situation-dependent influences, like the impact of current and wind. So once in a while, it was necessary to get your true bearings, i.e. pinpoint your ship's real position in relation to its destination, to subsequently derive an adjusted optimal course for the next leg of your journey.

To us, this bears semblance to the challenges of a company's helms*woman guiding her or his business towards its future.

Focus areas
In (digital) strategy development, we focus on the Transport / Travel sector and industries with similar characteristics, such as high competitive intensity & price transparency, multi-modal (B2C/B2B) distribution, a fragmented supplier- / service provider-landscape, multiple intermediary layers and/or the need to manage asset capacity risks.
Additionally, we support business model development and the "platformization" of existing businesses, mainly for service- and digital business models, intermediaries and aggregators.

Business domains

Changing market dynamics and new technical possibilites may impact various business domains. We address them from an integrated perspective in overall strategy development, or support initiatives in one of these domains, with the following foci and limitations:
  • Business model: Our main focus is on adjusting the current or targeted business model to an industry's changing ecosystem, e.g. the expected developments in customer requirements and in the competitor, partner and supplier landscape; accounting for different scenarios if reasonable.
  • Customer interaction: We support setting the goals, targets and service approach for the range of customer touchpoints - digital, personal or cross-/multi-/omni-channel - in the context of a (customer-centric) strategy. We usually do not optimize the details of a specific customer touchpoint, but may manage service partners to do so.
  • Product: We address product devlopment requirements from a business model / customer / market perspective, and can support managing product development for services and/or digital products. We do not support developing features or design of physical products.
  • Distribution: We support analyzing & interpreting the performance across the range of distribution channels, and deriving targets and approaches, in the context of strategy development. We can target commercial steering structures across the channel mix, and help to analyze and optimize fragmented distribution structures. We are not experts in optimizing distribution details or (online) marketing within an individual channel.
  • Business processes / production: In process excellence, we focus on digital production and operative business processes under quality/impact and cost/efficiency aspects, combining organizational and data/technology levers. We do not focus physical production processes.
  • Data & technology: We support defining or adjusting the target data intelligence setup and development roadmap in line with the company's business needs and targets, and can help with an established business' transformation path towards a data- and technology-driven company.

In strategy development, while glad to discuss whether we can add value in any industry, our experience best matches business models with one of the following characteristics:
  • Fragmented supply structure: Your industry features products or services generated by a highly fragmented supplier landscape, possibly leading to one or several layers of aggregators between the original provider and the last-stage vendors.
  • Multi-modal distribution: Your business needs to balance direct-to-consumer distribution (via own channels or non-risk consolidators/publishers) with a B2B distribution ecosystem, and/or features a fragemented retail or sales representative structure.
  • Intermediaries: Your business model centers around mediating, bundling or refining (e.g. by adding a service layer) products or services which are ultimately supplied by independent delivery partners.

Commercial Optimization programs

To improve the contribution delivered by the operative business through commercial levers, besides addressing individual apects already identified, a standard approach can aim at systematically exposing potential, starting with a standard toolbox to zoom quickly into increasingly custom-tailored, impactful measures. Though the analyses and levers pursued will be selected at the beginning of the program based on potential impact estimates, standard approaches include:

Innovation Management

Established companies have a range of choices on how to spark and pursue innovation within their sphere of control. Responsibility (central / decentral), organization (immersion / independence), financing (individual / portfolio-based), success funnel (financial / strategic gates), resources (shared / green-field) are just some of the relevant dimensions, and the best answer is often both or somewhere in between.

Especially when aiming for high dynamics in ventures that still need to maintain significant ties to the parent company in order to leverage strategic advantages or generate reverse impact for the parent, lines of conflict almost naturally arise. We have resources with management experience on both the parent company and the venture side, as well as a bird's eye view, and offer to support you in finding your own best approach on how to channel this tension into positive momentum for both sides.

For founders who need detailed plans to convince, established companies looking at a specific innovation idea, or investors aiming to check or challenge a target or portfolio company, we offer support in detailing a consistent package of business model, business case incl. cost- and scenario-based revenue planning, and realization planning including staging, exposure control and fallback-scenarios. Speed-boat setup

For established companies looking at pursuing an innovation or business model as a (corporate) venture, we offer support in shaping and setting up or carving out the target structure. Support areas may include organizational and financial setup, staffing, communication & participation, transfer pricing model, as well as setting up all of the venture's functions - whether green-field or as shared services. Support may range from individual expertise workshops to interim management of the entire initiative until the designated management is found or freed up.

Venture scaling

Once a business has entered the market and proven it has further potential, many of the creative and ad-hoc solutions found for non-core problems during the launch phase will need attention, as they do not sustain or provide the required efficiency and reliability when scaling. With experience both in the Start-Up and established company perspective, we offer support in finding and realizing an organizational development agenda that, step by suitable step, develops your organization in line with scaling requirements, without throtteling entrepreneurship and agility or taking your core team's focus from developing your core business.

High-performance team development

High-performance teams working on high-velocity missions often face highly volatile team dynamics. We like to accompany their launch and/or development as an independent coach (compare team development), and in specific situations may also find it suitable to support recruitment.

We support developing an overall big data / data science approach & roadmap in line with your business requirements, and the transformation into a data-/technology-driven company. Additionally, we support the defintion, prioritization, delivery, implementation and impact control of specific data and technology use cases from a joint business/technology perspective.

As a boutique consultancy, we want to establish quickly but soundly whether we match the requirements for your specific task, depending e.g. on the topic / industry-constellation. If initial contact shows it could be a match, we offer a free extended scoping call or workshop, to better understand the success factors of your task and what's needed to meaningfully address them.

Should it turn out that we cannot match the required experiences after all, we'll try to recommend other potential partners.

The scoping workshop can occur at very short notice, as it requires no contract. We will however sign a standard NDA, if required.

From half-day workshops as experts or facilitators to long-term projects spanning implementation and roll-out phases, most of our support can be covered by a consulting contract.

As a boutique consultancy, we may often draw on experts and resources that are not formally part of True Bearing, but True Bearing will be accountable for delivery and serve as single point of contact for organizational purposes.

If projects come to include the delivery of technological or big-data / data-science solutions, your contracts will be closed directly with the service provider to secure direct and long-term accountability and support for the product. We can, however, manage scoping, delivery and roll-out in the context of a project, and can also help to select and contract suitable suppliers if there is no potential conflict of interests.

As entrepreneurs and managers, even in consulting mode we have a habit to immerse ourselves in the client's business and organization, like to see our actions through to implementation and impact, and do not shy away from taking responsibility.

Thus the line between consulting an interim management becomes thin on long-term individual assignments, and we're happy to temporarily take full responsibility for a role as long as it includes a focus on the forward development of the business.

An external, independent coach to support team development is often helpful when setting up a high-performance team for a mid- to long-term journey; e.g. somebody who is

  • outside the daily ups and downs (unlike a Scrum Master)
  • a neutral, safe-room instance (unlike the team's sponsor / supervisor)
  • roughly familiar with and understands the team's mission and context

Contact points often include team retreats, team organization reviews, onboarding support, re-alignment after (substantial) team growth, on-demand conflict solving, sparring on team development with team leaders and/or individual coaching of team members.


Team development activities are usually not contracted en bloc, but booked by day or hour whenever required. Precondition for short contact is that we are sufficiently acquainted with the team, it's mission and context - which can be organized separatly, but usually occurs in preparation for any 2-day plus workshop.

We conduct one- or two-day employee trainings, mainly in the fields of

  • Business communication (e.g. structuring, writing and designing presentations, talks and documents)
  • Working in teams (incl. awareness for personal preference, team roles, conflict sources and -solving etc.)

From a well-proven set of training elements and materials, the curriculum is compiled individually for each training to reflect its specific targets and setting (group characteristics, delivery mode etc.).
